    The Ecosystem Operator Playbook.

Week 1: The Blueprint. From Channel to Business Unit. The session that introduces the Ecosystem Operator model - treating your partner ecosystem as a business unit with its own P&L, metrics, and accountability.

    Core Question

Is your partner ecosystem a business unit - or a cost center?

    SECTION 01

    01

    The Broken Model

If your partner team disappeared tomorrow, would your revenue change? Most partner orgs run on influence - a metric no CFO trusts.

    • ·Partner teams measured on 'influence' - no P&L credit.
    • ·No pipeline ownership, no quota, no accountability.
    • ·Relationships as strategy instead of systems as strategy.

The ecosystem must be treated as a business unit, not a support function.

    SECTION 02

    02

The Old Way vs. The New Way

From Relationship Manager to Ecosystem GM - a leader who operates with the rigor of a VP of Sales.

    SECTION 03

    03

    Constructing the Ecosystem P&L

Design your partner ecosystem as a business unit. Not what you have today - what you're building toward in 18 months.

    Revenue (Inflow)

    • + Partner-Sourced (new logos)
    • + Partner-Attached (marketplace / co-sell)
    • + Partner-Expanded (upsell / cross-sell)

    Cost (Outflow)

    • − Headcount
    • − Tools & tech stack
    • − MDF & incentives
    • − Enablement investment

If you can't articulate the P&L, you can't defend the budget.

    SECTION 04

    04

    The Dashboard: Five Core Metrics

Track these, and you can prove your ecosystem is a business unit - not a relationship layer. Most companies track 1–2 today. Goal: all five within 12 months.

    01Partner-Sourced Pipeline

Dollar value of pipeline created through partner origination. The purest measure of ecosystem value.

    02Partner-Attached Revenue

Closed-won revenue where a partner was materially involved. Measurable deal participation, not influence.

    03Co-Sell Velocity

Average days-to-close for partner-influenced vs. direct-only deals. Faster close = lower CAC.

    04Ecosystem CAC

Cost to acquire through partner channels vs. direct. Lower partner CAC proves the ecosystem is a growth lever.

    05Partner Activation Rate

% of recruited partners actively generating pipeline in the last 90 days. Most run 15–20%.

    SECTION 05

    05

    The Operational Gap

You know what to measure - but do you have the data? Without clean CRM attribution, the P&L is fiction.

    Data Integrity

Spreadsheets and manual guesses. Without automated attribution these metrics are estimates.

    The P&L

You know the lines, but the CRM doesn't capture them cleanly. The P&L becomes a story, not a number.

    The Metrics

The five metrics demand a data foundation. Most companies can't track more than 1–2 today.

    SECTION 06

    06

Action Plan: The Monday Morning Dashboard

Move from Relationship Management to Pipeline Accountability. Five immediate actions in the next 30 days.

    1. 01Define revenue buckets - Sourced vs. Attached vs. Expanded.
    2. 02Audit current CRM attribution capabilities.
    3. 03Identify the #1 metric missing from reporting.
    4. 04Build a draft Ecosystem P&L for the next board meeting.
    5. 05Set a 90-day activation target for your partner base.

Write it down: the #1 metric you'd add to your Monday-morning dashboard. One action in the next 30 days.

    What's Next

You cannot automate attribution without an operating model that demands it.
